Need Average Formula for Letters

I am creating a ranking system based on certain criteria.....there are 3 categories where I need to average their letter rank.

So here is a snapshot of my table:

What I need is.....if the "CD" column shows a "C", then I need to Average "PROD" and "DDA" together

If the "CD" column contains an A, then I need to average the "Prod", "PROD", and "CD"

I don't understand how to average letters.

What would the average of A C A be?

great question........maybe I will assign those letters numbers instead, and then give them a rank based on an avg of those numbers

That would make more sense.

You can just build a lookup table with A B C in say E1:E3, and 1 2 3 in F1:F3
Then use =LOOKUP(A1,E1:F3) to get the number.
Then average the results of the lookup.
