Change letters,characters and moves to an assigned number

Help I am puling my hair out!!

In the attached worksheet, I am trying to set it up so that for every letter, character or move we make changes it to a number. The highlighted yellow is where the information will be put into. The highlighted green area to the right is where I need to pull it from. The green area shows what number is assigned to the letter, character or move done. Any help would be so appreciated.
